Optimise for your ICP, not for views. Reach does not pay your invoices. Trust does.
A hundred views on a YouTube video from the right people can be worth more than ten thousand on a short clip. Reach does not pay your invoices, trust does. So build your content for your ICP, your ideal client profile: the specific people you can help and who can pay you, not the algorithm. And measure inquiries, not views.
Most founders optimise for the wrong number
Views are the wrong number to steer on, because they show how many people saw you, not how many moved closer to working with you. Almost every founder who starts with content stares at the same counter. It feels logical: views are big, visible and update in real time.
We see the pattern again and again: accounts with a lot of reach and no inquiries, and modest channels that bring in clients month after month. The difference is not the number of views. It is who watches, and for how long.
Why 100 YouTube views can beat 10,000 clip views
A hundred people who watch you for twenty minutes are closer to an inquiry than ten thousand who saw three seconds and scrolled on. A view is not the same as attention, and attention is not the same as trust.
On a short clip you win a glance. On a long video you win someone who starts to know you, and that person has often half decided to work with you before you ever speak. Trust is built with depth, not speed, which is why a small YouTube audience that keeps watching is worth more than a big spike nobody remembers.
Build for your ICP, not for the algorithm
Optimising for your ICP means aiming every choice at the specific person you can help and who can pay you, not at the largest possible audience. It feels risky, because your reach looks smaller. Reach was never the goal.
- Topics. Choose what your ideal client cares about. A broad topic gets views, a sharp topic gets the right viewer. Video ideas that bring clients.
- Language. Use your client's words, not viral phrasing. People who recognise their problem keep watching. The rest click away, and that is fine.
- Format. Go where depth fits. For trust, a ten to twenty minute YouTube video beats a stack of short clips.
- Goal. Do not measure whether the algorithm is happy. Measure whether the right person stayed and responded. The algorithm is your distribution, not your audience.
Measure inquiries, not views
Steer on signals that sit closer to a client: how long the right people watch, the quality of replies, the number of inquiries, and where new clients say they found you. They are smaller and less exciting than a view counter, and they tell you whether you are heading for revenue or for applause.
- Watch depth. Do the right people watch to the end? That is trust building up, video after video.
- Quality of replies. One question that leans toward your offer says more than a hundred likes.
- Inquiries. How many people send a message, email you or book a call. This is the number that predicts revenue.
- Where clients come from. Ask every new client where they found you. The answer shapes your next video. How to measure if content works.
A case, not a guarantee
Here is where this can lead: two e-commerce founders went from $12.5K to $80K per month in 7 months, from about 50 to about 320 community members at $250, almost all of it organic, mostly through YouTube and Instagram. Not through a viral hit, but through content built for the right people.
Your market, offer and pace are different. The mechanism is the same: aim at the audience that buys, not the biggest one, and build the trust a view never delivers. The full case.
What this means for your short clips and your YouTube
This is not a case for stopping short-form: short clips are the door, long videos are the conversation. The clip brings the right person in, and the longer video turns that person into a lead. It only goes wrong when you treat the clip as the end point and the view as the score.
So reverse the order. First build something where your ICP can really get to know you, then use short content to lead them there. That is how we run channels for founders and experts, done for you, in your voice, with strategy, filming and distribution built around your ICP. How we run YouTube for founders, and reels or YouTube: which brings clients.
